Client Overview
A real estate agency with a team of 25 agents across two offices was generating substantial lead volume from property listing portals, website enquiry forms, social media advertising, and referral programmes. Despite this healthy top-of-funnel activity, the agency's conversion rate from initial enquiry to viewing appointment was consistently below their market peers, and post-mortem analysis of closed opportunities consistently identified the same root cause: slow and inconsistent follow-up. Agents were each managing their own lead queues informally, typically in their personal phone contacts or unstructured spreadsheets, with no centralised visibility into the status of leads or the activity being applied to them. Hot leads — buyers who had submitted enquiries indicating an immediate purchase timeline and a defined budget — were being treated with the same response latency as cold enquiries from people who were browsing with no purchase intent. The difference in response time between the fastest-responding agent and the slowest was measured in days rather than minutes. Industry data consistently showed that lead response time was the single strongest predictor of conversion rate in property sales, and the agency's unstructured approach was leaving this variable entirely to individual agent behaviour. Senior management wanted a CRM system that would not only centralise all lead data in one place, but would actively manage the early stages of lead engagement automatically — responding to enquiries instantly, qualifying buyers with a structured conversational flow, and routing warm leads to the most appropriate available agent with full context. Human agents needed to be deployed on leads that had already been qualified and engaged, not on the initial administrative steps of responding to raw enquiries.
Our Approach
Zentric Solutions built a fully integrated AI CRM pipeline using n8n as the automation orchestrator, with HubSpot as the lead management and agent activity platform. All inbound lead sources — portal APIs, website forms, social media lead forms, and referral submissions — were connected to n8n via webhooks and REST APIs, ensuring every new enquiry was captured and created in HubSpot within seconds of submission regardless of its source channel. Duplicate detection logic prevented the same prospect from being created multiple times across different channels. Immediately upon lead creation, the pipeline triggered an AI-generated personalised response via Gmail API or Twilio SMS — acknowledging the enquiry and initiating a structured qualification conversation that asked about the prospect's property type preference, budget range, timeline, and location priorities. GPT-4 managed the conversational qualification flow, handling responses naturally and asking follow-up questions based on the prospect's replies. Completed qualification responses were automatically appended to the HubSpot contact record and used to compute a lead priority score. High-priority leads were routed automatically to the most appropriate available agent based on their specialisation, current workload, and geographic territory, with a full briefing delivered via SMS and email containing the prospect's qualification details, conversation history, and suggested talking points for the first call. Automated nurture sequences were applied to medium-priority leads, with a series of staged personalised touchpoints over the following weeks to keep the agency top-of-mind until the prospect's timeline matured. Lead routing was managed through Google Sheets as a configurable territory and specialisation matrix that agency management could update without technical assistance. Agent response time from lead assignment to first contact dropped from an average of six hours to under 30 minutes.
